Waterfall Enrichment SOP

Build a multi-provider enrichment setup that sequences providers in priority order, stops billing on first match, verifies every email before activation, and pushes clean leads directly to your sequencer.

Written for operators No vendor influence Practical, not theoretical

Before You Start

Clay, TexAu, or Findymail: what you need before starting

Output: A configured waterfall workflow that pulls from multiple providers in priority order, stops billing on match, verifies every email, and pushes segmented leads to your sequencer without manual exports.

Time required: 45 to 90 minutes on initial setup. Running the workflow on a new list takes 5 to 10 minutes once configured.

Prerequisites

Clay (Starter+) or TexAu (Teams plan). Lead list with company name and LinkedIn URL or domain per record. Email verification tool: Findymail, TexAu built-in, or Bouncer. Destination sequencer: Instantly, Smartlead, or CRM with outbound capability.

Step by Step

6 steps from raw list to active sequence

  1. Audit your lead list and define enrichment target fields

Export existing leads and map which fields are empty: work email, direct phone, title, company size, industry, tech stack. Build the field priority list before opening any enrichment tool to avoid paying credits for data you already have.

  2. Rank providers by match rate, freshness, and credit cost

Sort three to five providers by match rate for your segment first, then data recency, then credit cost per hit. Run a 200 to 500 record benchmark sample per provider before finalizing the order: match rates vary significantly by segment and geography.

  3. Build the waterfall sequence with stop-on-first-match logic

Configure your platform to cascade through providers in priority order and exit as soon as any provider returns a result. With a correctly ranked waterfall across 150+ providers, fill rates move from 60% with a single source to 98%+.

⚠️
Wrong provider order burns credits

A low-match-rate provider placed first depletes credits on contacts a better-ranked source would have matched immediately. Always benchmark before setting the waterfall order and move high-cost, low-match providers to the end.

  1. Add an email verification gate after enrichment

Run every returned email through SMTP validation, catch-all detection, and disposable address filtering before any contact enters a sequence. Move catch-all addresses to a separate lower-volume segment: they pass SMTP checks but carry above-average bounce risk.

  2. Score and segment the verified output by ICP fit

Apply ICP scoring after verification, not before enrichment. Flag contacts failing on company size, industry, or seniority as low priority rather than deleting: enriched data retains value for future campaigns and account research.

  3. Push verified leads to your sequencer and schedule recurring runs

Push verified, segmented leads via native sync or export and schedule the enrichment workflow on the same cadence as your list refresh. Set a bounce rate alert at 3%: pause the segment and re-verify before resuming sends.

Common Failures

What breaks in a waterfall SOP and how to fix it

Most failures trace back to two root causes: incorrect provider ordering and a misconfigured or missing verification gate. Both are fixable without rebuilding the workflow from scratch.

If
Fill rates stay below 70% after the full waterfall
The provider stack lacks a source covering your target segment. Check which providers returned zero matches on failed contacts and add a segment-specific source to the waterfall order.
If
Bounce rates stay above 3% despite verification
Catch-all addresses are entering sequences without a secondary filter. Re-run verification with explicit catch-all removal enabled and move flagged addresses to a separate low-volume segment before sends resume.
If
Credits deplete faster than expected mid-workflow
High-cost providers are sitting too early in the stack. Reorder so the highest credit-cost sources appear last, activating only after lower-cost providers have exhausted their matches.
If none of the above
Review the enrichment workflow run logs
Clay and TexAu surface per-step results in their run history. Check which providers returned matches, which returned errors, and whether stop-on-match logic fired correctly on expected records.

Tool Fit

Clay, TexAu, or Findymail: which tool fits your setup

Option 1
Clay: waterfall + AI research + CRM activation
Clay connects 150+ data providers with conditional fallback logic, Claygent AI web research, and native pushes to CRM and sequencers. Best fit for GTM Ops and RevOps teams running multi-step enrichment with signal monitoring in one platform.

Option 2
TexAu: spreadsheet-native waterfall with built-in verification
TexAu runs 150+ providers in a spreadsheet interface with stop-on-first-match billing, built-in SMTP verification at 97% accuracy, and direct sync to Instantly and Smartlead. Best fit for Sales Ops and SDR teams who need no-code enrichment with scheduled recurring runs.
Option 3
Findymail: standalone email finding and verification
Findymail finds and verifies work emails with high accuracy and integrates with Clay as a provider layer. Use it as a dedicated verification gate when your primary enrichment tool lacks native verification or when you need a separate credits budget for verification.

Option 4
Apollo: waterfall enrichment for teams already in the platform
Apollo supports waterfall enrichment via CSV, CRM, and API enrichment modes across all paid tiers. Best fit for teams already using Apollo for sequences who want to consolidate enrichment without adding a separate tool.

Once your waterfall is live, the next constraint is credit economics. This guide covers how to reduce per-lead enrichment cost without sacrificing fill rate.
